The BX Ecosystem: Mapping the 7 Layers That Connect Every Capability

Ten capabilities mean nothing stacked in isolation. The BX Ecosystem is the structure that lets any one of them call on any other.

  • General
  • Global

The Ecosystem Design phase of the BX Growth Model exists to answer one question: once a capability is built, what does it connect to? The answer is seven layers, each with a distinct role.

Business X Hub

The central platform and strategic layer. This is where direction is set for the group, not delivered from any single domain.

Shared Services

The functions every part of the ecosystem draws on rather than rebuilding: HR, marketing, finance, legal, governance, technology, operations and creative. A portfolio company doesn't need its own legal team if the Hub already runs one.

Consulting Services

The client-facing delivery layer: business development, training, HR consultancy, technology and organizational development, offered directly to organizations outside the BX ecosystem.

Venture Pipeline

Where new ideas, pilots and future companies live before they've proven themselves. This is the operational home of the X Engine's early stages: Opportunity, Solution and Capability.

Portfolio Companies

Businesses that have already passed the pilot stage and operate as independent companies under the BX umbrella, each in its own industry.

Talent & Domain Leaders

The people layer: value creators, growth experts and innovation leads who own outcomes across the ecosystem, not just deliver tasks inside it.

Partners & Markets

Everyone outside BX the ecosystem depends on to function: clients, investors, suppliers and strategic partners.

Why layers, not departments

A department chart shows who reports to whom. This doesn't. It shows what depends on what: a Venture Pipeline company has nowhere to go without Shared Services and Talent & Domain Leaders behind it, and Partners & Markets has no reason to engage without a Hub setting consistent direction across everything else. Remove any one layer and the other six have to compensate for it, usually badly.
